Your CRM says you have a Champion. Do you? Or did your contact just say "yeah, I'll share it internally" on the last call?
MEDDIC is the gold standard for deal qualification. But the framework is only as good as the data going into it. And most of that data is either self-reported by the rep ("I think the VP is the Economic Buyer") or self-reported by the prospect ("we're evaluating this for Q3"). Neither is reliable.
What if you could validate several MEDDIC dimensions with behavioral evidence — what prospects actually do with your content — instead of what they say on calls?
The data problem
This isn't a MEDDIC tutorial — there are plenty of those. This is about what's broken in how teams fill the framework in.
Scorecards get updated after calls, based on the rep's interpretation of what the prospect said. The prospect gives directional answers that the rep records as facts. Between calls, you're flying blind — no data on what's happening inside the account. And pipeline reviews become debates about rep confidence, not deal evidence.
The result: a scorecard that reflects what the rep hopes is true, not what's actually happening. MEDDPICC (the extended version with Paper Process and Competition) has the same problem — more dimensions, same data quality issues.
Here's a different approach. For each MEDDIC dimension, there's a diagnostic test you can run using document engagement data. Not a prediction. Not a score. A test — something you can verify on your next deal, today.
Champion — Forwarding detection
The dimension: Someone inside the account who sells on your behalf when you're not in the room.
The gap: Every rep thinks they have a Champion. Here's the real test: would this person pick up the phone to defend the deal if it was about to die? Most "Champions" are actually "Friendly Contacts" — they like you, they take your calls, but they don't spend political capital.
The test: Share your proposal as a tracked link. Wait one week. Then check: did your "Champion" forward it to anyone?
If they did — to how many people? From which departments? How quickly? A contact who forwards to 3 people within 48 hours is championing. A contact who hasn't shared it after two weeks — despite saying "I'll pass it around" — is a Friendly Contact at best.
You sent the proposal to Sarah. On your next call, she says "I shared it with the team." But your tracking shows zero new viewers. She didn't share it. Now compare: you sent it to James. You didn't ask him to share it. But within 48 hours, 3 new viewers from the same domain appeared — including someone from finance. James is your Champion. Sarah isn't. The data answered a question no discovery call could.
Ask yourself:
- Did they forward it at all? (Champion vs. Friendly Contact)
- How quickly? (Urgency of internal advocacy)
- To whom? Different departments = cross-functional buy-in
- Did the people they forwarded to actually read it? (Real influence vs. courtesy CC)
What to do
If they forwarded, don't ask "did you share it?" — you already know. Ask who the new stakeholders are and offer to brief them. If they didn't forward after two weeks, stop building your deal plan around this person as your Champion.

Economic Buyer — Engagement patterns
The dimension: The person with the budget authority to approve the purchase.
The gap: Reps identify the Economic Buyer through org charts, LinkedIn research, or asking the prospect. All indirect. You rarely know if the EB has actually evaluated your proposal until the deal closes or dies.
The test: After your champion shares the proposal internally, watch what the new viewers read. A colleague who reads the whole thing is evaluating the solution. A new viewer who reads only the pricing page and the ROI section — skipping everything else — is doing a different job.
Ask yourself: who in the buying process skips "what does it do" and goes straight to "how much"?
Your champion spent 12 minutes across all 8 pages. A week later, a new viewer from the same company spends 3 minutes on page 6 (pricing) and page 7 (ROI calculator). Nothing else. They didn't need to understand the product — someone already told them it was worth evaluating. They needed to understand the number.
Ask yourself:
- Did a new viewer appear who reads only financial pages? (EB or finance delegate)
- Did multiple new viewers engage in sequence? (Deal escalating through the approval chain)
- Did engagement happen after your champion's session? (Champion made the case, EB is validating)

Decision Process — Engagement timeline
The dimension: How the organization actually makes the buying decision — steps, stakeholders, approvals, timeline.
The gap: Reps ask "what's your decision process?" on discovery calls. Prospects give an idealized answer that rarely matches reality. The real process reveals itself over weeks as different stakeholders engage at different times.
The test: Stop asking and start watching. The sequence of who views your content, when, and what they focus on maps the real process — not the version the prospect described three weeks ago.
Week 1: Your champion reads the full proposal. Week 2: Two new viewers from the same team read only the case study section. Week 3: A viewer from a different office reads pricing + terms. Week 4: Your champion re-opens the proposal and spends 4 minutes on the implementation timeline.
Read that sequence back: team validation → financial review → champion preparing for an internal presentation. Nobody told you that was the process. The engagement data told you.
Ask yourself:
- What's the sequence of viewers? (Maps the approval chain)
- What does each viewer focus on? (Reveals their role in the decision)
- How much time passes between each new viewer? (Shows how fast the org moves)
- Does your champion re-engage before a key meeting? (They're preparing to present)

Decision Criteria — Per-page attention
The dimension: The criteria the buyer will use to make their decision — technical, business, and personal.
The gap: Discovery calls surface stated criteria. But stated criteria and actual criteria often diverge. A prospect says "security is our top priority" but spends all their reading time on the integration section.
The test: Compare what the prospect said to what they actually spent time reading. If they said "security is everything" but spent 30 seconds on your security section and 3 minutes on integrations — the real Decision Criteria just told you what the stated ones didn't.
Your proposal has 10 pages. The prospect spends 30 seconds on pages 1-4 (overview, features), 3 minutes on page 5 (Salesforce integration), and 2 minutes on page 8 (customer testimonials). Nobody told you integration and social proof were the criteria. The engagement data did. Your next call should lead with integration depth and reference customers — not the feature overview they already skimmed past.
Ask yourself:
- Which sections got the most time? (Real criteria)
- Which sections got skipped? (Not criteria, despite what they said)
- Did they re-read any section? (That's the tiebreaker criterion)
- Did different stakeholders focus on different sections? (Multiple decision criteria in play)

Metrics — ROI content engagement
The dimension: The quantifiable business outcomes the buyer expects.
The gap: Reps ask "what does success look like?" The answers are often vague ("faster," "more efficient") or aspirational. You don't know which specific metrics actually drive the decision until you see what resonates.
The test: Include multiple ROI angles in your proposal — revenue impact, time savings, risk reduction — and see which one gets attention. The section they spend time on is the metric that matters. The section they skip is the metric that doesn't.
You sent a proposal with three ROI sections: revenue impact, time savings, and risk reduction. The prospect spent 4 minutes on time savings, 30 seconds on revenue impact, and skipped risk reduction entirely. Nobody told you "time" was their metric. But now your next call leads with "most teams at your size save X hours per week" — not the revenue pitch you were planning.
Ask yourself:
- Which ROI section got the most time? (That's their metric)
- Did they revisit a specific calculator or model? (They're building an internal case around that number)
- Did they skip an ROI section entirely? (Don't lead with that angle)
Identified Pain — Engagement depth
The dimension: A specific, acknowledged business problem that creates urgency.
The gap: Prospects acknowledge pain on calls. But stated pain and felt pain are different. "Yeah, that's definitely a problem" costs nothing to say. Real pain drives action.
The test: Check how deeply the prospect engages with your problem-statement content. A prospect who spends 5 minutes reading your "cost of manual process" section has confirmed their pain behaviorally — they didn't have to. Drop-off on page 1 means no real pain, or you're solving the wrong problem. Return visits to pain-focused content means the pain is real and getting worse.
Ask yourself:
- Did they read your problem-statement content deeply? (Pain is real)
- Did they revisit pain-related pages weeks later? (Pain is increasing)
- Did they forward the pain content to colleagues? (Problem affects multiple people)
- Did they skip the problem section and jump to pricing? (Pain is already established — they're solution-shopping)
Paper Process — Procurement signals
The dimension (MEDDPICC): The administrative and legal steps required to complete the purchase.
The gap: Often invisible until late in the deal. The rep thinks they're closing, then discovers a 6-week procurement review they didn't know about.
The test: Watch for new viewers who read only the terms, pricing, or MSA pages. When someone from procurement, legal, or finance engages with your content — especially just the contractual sections — the Paper Process has started. This is actually good news: the deal has advanced past evaluation into execution.
Your proposal has been sitting for 3 weeks. You're about to mark the deal as stalled. Then a new viewer opens the document and reads only page 9 (terms and conditions). The deal isn't stalled — it just entered the Paper Process. Your next step isn't another feature pitch. It's asking your champion what procurement needs to move forward.
What to do
When you see procurement engagement, shift from selling to enabling. Ask your champion: "What does your procurement team need from us? Can I provide a security questionnaire, SOW template, or reference call?"

Competition — Competitive content engagement
The dimension (MEDDPICC): Who else is being evaluated and how you stack up.
The gap: Prospects rarely volunteer who else they're talking to. "We're looking at a few options" is the standard non-answer.
The test: Check if your prospect has viewed your competitor comparison content. If they read it once, they're curious. If they read it again 3 days later, competition is active. If they forward only your pricing page — not your features — they're comparing costs head-to-head with someone else.
Your prospect views your comparison blog post. Then views it again 3 days later. Then forwards it to their manager. The competitor is in the deal. Your next call should preemptively address the comparison — don't wait for the prospect to bring it up.
Ask yourself:
- Did they view your competitor comparison content? (Competition is in play)
- Did they revisit it? (They're in active evaluation)
- Did they forward only pricing? (Cost comparison happening)
- Did they return to your differentiation content after silence? (Final-stage comparison)
The compounding effect
Individual signals are useful. Layered signals are transformative.
Deal A — your scorecard says 70% probability:
- Champion: "Sarah said she'd share it" → no forwarding detected
- Economic Buyer: "We think the VP reports to the CRO" → no engagement from anyone senior
- Decision Process: "They said Q3" → no activity in 6 weeks
- Actual state: dead deal. The scorecard is fiction.
Deal B — your scorecard says 40% probability:
- Champion: Forwarded to 4 people within 48 hours
- Economic Buyer: New viewer from finance read only the pricing page
- Decision Process: Procurement engaged with terms this week
- Actual state: deal is in final stages. The scorecard undervalues it.
Most pipeline reviews can't tell these apart. Engagement data can. The deals your team is most confident about may be the most at risk — and the "long shots" may be closer to closing than anyone thinks.
How to set this up
You don't need to overhaul your process. Start with one deal.
1. Map your content to MEDDIC dimensions. Which document or section validates which dimension? Your proposal covers pricing (Metrics, EB), your case study covers pain (Identified Pain), your comparison page covers competition.
